The core problem is that GAAP was not designed with GPU clusters and model training runs in mind. When a startup purchases $2 million in NVIDIA H100 GPUs, leases a reserved instance cluster from a hyperscaler, receives $350,000 in cloud credits from an accelerator program, and then spends three months training a model that may or may not reach production -- every one of those transactions raises classification questions that have direct and material impacts on your income statement, balance sheet, and the story you tell investors.

Getting this right is not an academic exercise. We have seen AI startups misclassify GPU costs in ways that overstated gross margins by 15-20 percentage points, leading to painful corrections during due diligence that delayed funding rounds by two to three months. This guide covers the accounting frameworks that apply to each major AI cost category, the capitalization decisions you need to make, and how to structure your financials so investors see a clear and defensible picture.

Owned GPU Hardware: ASC 360 Property, Plant, and Equipment

When your AI startup purchases GPU hardware outright -- whether individual cards, server racks, or entire cluster configurations -- those assets fall under ASC 360, Property, Plant, and Equipment. This is conceptually straightforward, but the details matter.

Initial Recognition and Useful Life

GPU hardware is capitalized at cost, which includes the purchase price, shipping, installation, and any costs necessary to bring the asset to its intended use. For a typical GPU cluster deployment, this means the GPUs themselves, the server chassis, networking equipment (InfiniBand switches, NVLink bridges), cooling infrastructure directly attributable to the cluster, and labor costs for physical installation and initial configuration.

The useful life determination is where judgment comes in. NVIDIA's A100 GPUs, which dominated through 2023, have already been supplanted by H100s and now B200s for leading-edge training workloads. The technology cycle for AI accelerators is compressing. We generally recommend a useful life of 3-5 years for GPU hardware, with 3 years being more appropriate for companies doing cutting-edge training and 5 years for companies running inference workloads where the performance frontier matters less. At a 3-year straight-line depreciation, a $25,000 H100 GPU generates approximately $694 per month in depreciation expense. A 64-GPU cluster at $1.6 million creates roughly $44,400 per month in depreciation.

Impairment Considerations

ASC 360 requires you to evaluate long-lived assets for impairment whenever events or changes in circumstances indicate the carrying amount may not be recoverable. In the AI hardware world, this trigger is hit more frequently than in other industries. A new GPU generation that delivers 2-3x the performance at similar cost (as happened with the A100-to-H100 transition) is exactly the kind of event that requires an impairment analysis. If your 18-month-old A100 cluster can no longer generate sufficient cash flows to recover its carrying value because customers or internal workloads have migrated to H100-based alternatives, you may need to write down the asset.

GPU-as-Collateral Financing

A growing trend in 2025-2026 is GPU-backed financing, where lenders provide capital secured by the GPU hardware itself. Companies like CoreWeave popularized this model, and we now see it filtering down to startups with clusters valued at $5 million or more. From an accounting perspective, the GPUs remain on your balance sheet as PP&E, the loan is recorded as a liability, and the interest expense follows standard debt accounting. The key nuance is that the fair value of the collateral (the GPUs) depreciates faster than most traditional collateral, which means lenders typically require loan-to-value ratios of 50-65%, and the effective cost of capital is higher than comparable secured lending in other industries -- often 12-18% annually.

Leased GPUs and Reserved Instances: ASC 842

Most AI startups do not buy their own hardware. They lease compute capacity from hyperscalers (AWS, Google Cloud, Azure) or GPU cloud providers (CoreWeave, Lambda, Together AI). These arrangements fall under ASC 842, Leases, and the classification analysis determines whether the cost hits your income statement as a simple operating expense or creates a right-of-use asset and corresponding liability on your balance sheet.

Operating Lease vs. Finance Lease

Under ASC 842, a lease is classified as a finance lease if it meets any one of five criteria: transfer of ownership, purchase option the lessee is reasonably certain to exercise, lease term covering a major part of the asset's economic life, present value of lease payments substantially equaling the fair value of the asset, or the asset being so specialized it has no alternative use to the lessor. Most cloud compute arrangements -- including 1-3 year reserved instance commitments -- are classified as operating leases because none of these criteria are met. The hyperscaler retains ownership, there is no purchase option, and the reserved instance term is typically shorter than the hardware's useful life.

For operating leases, you recognize a right-of-use (ROU) asset and lease liability on the balance sheet, with straight-line lease expense on the income statement. A 3-year reserved instance commitment for $150,000 per month creates a lease liability of approximately $5.4 million (present-valued) and a corresponding ROU asset. This balance sheet impact surprises many AI founders who assumed their cloud commitments were simply operating expenses.

Short-Term Lease Exemption

ASC 842 provides an exemption for leases with terms of 12 months or less. If your cloud compute arrangements are month-to-month or have terms under a year, you can elect to keep them off the balance sheet entirely and recognize expense as incurred. Many AI startups strategically maintain shorter-term commitments specifically to avoid the balance sheet impact, even though longer commitments come with 20-40% discounts. This is a real financial tradeoff your CFO should model explicitly: the cash savings from a 3-year commitment versus the balance sheet cleanliness of month-to-month arrangements.

Cloud Credits: The Accounting Treatment Nobody Gets Right

Nearly every AI startup in an accelerator program (Y Combinator, Techstars, NVIDIA Inception, Google for Startups, Microsoft for Startups) receives cloud credits -- often $100,000 to $350,000 from AWS, GCP, or Azure. We have seen these credits accounted for incorrectly more often than correctly.

The Correct Treatment

Cloud credits are a form of non-cash consideration. They are not revenue, not a contra-expense in most cases, and not deferred revenue. The correct treatment under ASC 405 and the overall GAAP framework is to recognize the credits as a prepaid asset at fair value when received (which is typically the face value of the credits, since they can be used dollar-for-dollar against compute charges), and then to recognize the corresponding benefit as a reduction of compute expense as the credits are consumed.

If the credits come with performance conditions -- for example, you must maintain a certain level of paid usage after the credits expire, or you must use a specific cloud provider's AI services -- you need to evaluate whether the arrangement is more akin to a government grant (ASC 958 by analogy, or IAS 20 if you are looking to international standards for guidance). In practice, most startup cloud credits have minimal conditions and are treated as prepaid compute with expense reduction upon consumption.

Impact on Burn Rate and Runway

Here is where the accounting treatment has real strategic consequences. If you receive $250,000 in GCP credits and your monthly cloud spend is $40,000, those credits cover about 6 months of compute. Your gross burn rate should reflect the actual cash going out the door (excluding the credit-covered compute), but your financial model needs to clearly show the cliff when credits expire. We have seen startups present runway calculations that assume cloud credits last forever, or that fail to model the 40-60% increase in cash burn that occurs when credits run out. Investors see through this immediately, and it damages credibility.

Capitalizing AI Model Training Costs: The ASC 350-40 Framework

One of the highest-stakes accounting decisions for an AI startup is whether to capitalize or expense model training costs. A single training run for a large language model can cost $500,000 to $5 million in compute alone, and for frontier models the number exceeds $50 million. The treatment of these costs has an enormous impact on reported losses and, by extension, on the narrative you present to investors.

The Internal-Use Software Analogy

GAAP does not have a specific standard for AI model training costs. The closest analogy is ASC 350-40, Internal-Use Software, which establishes a three-phase framework. The preliminary project stage includes conceptual formulation, evaluation of alternatives, and determination of the technology needed. All costs in this stage are expensed as incurred. The application development stage includes design, coding, testing, and installation. Costs in this stage are capitalized if the project will be completed and the software will be used as intended. The post-implementation stage includes training, maintenance, and minor upgrades. Costs in this stage are expensed as incurred.

Applying This to Model Training

For an AI startup, the mapping looks like this. Research and experimentation -- running small-scale tests to determine whether a model architecture is viable, evaluating different approaches, conducting literature reviews -- maps to the preliminary project stage and is expensed. The actual training run for a production model, once the architecture, data pipeline, and hyperparameters have been determined and the project has been approved for production use -- maps to the application development stage and can be capitalized. Fine-tuning, retraining on new data, and ongoing model maintenance map to the post-implementation stage and are expensed.

The capitalization decision tree in practice comes down to three questions. First, has the company committed to completing the model and deploying it in production? Second, is it technically feasible (meaning you have moved past the research and experimentation phase)? Third, will the model generate future economic benefits, either through revenue or cost savings? If all three answers are yes, the compute and directly attributable labor costs of the training run should be capitalized as an intangible asset and amortized over the model's expected useful life, which we typically see at 1-3 years given the pace of model obsolescence.

The Strategic Tradeoff

Capitalizing training costs improves your near-term income statement by shifting what would be a large one-time expense into smaller amortization charges over multiple periods. However, it also creates a balance sheet asset that auditors and investors will scrutinize. If the model is abandoned or replaced sooner than expected, you face an impairment charge. Our general guidance is that startups pre-Series A should expense all training costs for simplicity and conservatism, while Series A and later companies with production models generating revenue should capitalize training runs that meet the ASC 350-40 criteria.

AI-Specific Gross Margin Analysis: Training vs. Inference

The single most important financial metric for an AI startup's investor narrative is gross margin, and the single biggest mistake we see is the failure to properly separate training costs from inference costs.

Why the Distinction Matters

Training costs are the expenses incurred to build and improve a model. They are fundamentally research and development costs. Inference costs are the expenses incurred to serve predictions or outputs to end users. They are fundamentally cost of goods sold. When an AI startup lumps all compute costs into COGS, the resulting gross margin is artificially depressed and does not reflect the true unit economics of serving customers. Conversely, when a startup excludes all compute from COGS and treats it as R&D, the gross margin is artificially inflated and will not survive investor scrutiny.

Benchmarks and Expectations

Based on our work with AI startups across application layer, middleware, and infrastructure segments, here are the gross margin profiles investors expect in 2026. Application-layer AI companies (those building products on top of foundation models via APIs) typically show gross margins of 55-70%, with the primary COGS being API inference costs to providers like OpenAI, Anthropic, or Cohere, plus hosting and serving infrastructure. Middleware and tooling companies (MLOps, vector databases, evaluation frameworks) typically show gross margins of 65-80%, closer to traditional SaaS. Infrastructure and model companies (those training and serving their own models) show gross margins of 30-55%, with heavy COGS driven by GPU depreciation or cloud compute for inference.

If your gross margins fall significantly outside these ranges, the first question an investor will ask is how you classify training versus inference compute. The second question is whether your COGS includes all the costs necessary to deliver your product. Underreporting COGS by parking inference costs in R&D is a red flag that surfaces during diligence and erodes trust.

Building the Compute Cost Allocation

The practical challenge is that many AI startups run training and inference on the same GPU cluster, making it difficult to separate costs. The solution is to implement compute tagging at the infrastructure level -- labeling every GPU-hour or cloud instance by workload type (training, fine-tuning, inference, evaluation, internal testing). Most cloud providers and orchestration tools (Kubernetes with labels, cloud provider cost allocation tags) support this. If you are running on owned hardware, you need internal logging that tracks GPU utilization by workload. Without this tagging, you are guessing at your cost allocation, and guesses do not hold up in audits or due diligence.

Putting It All Together: The AI Startup Chart of Accounts

A well-structured chart of accounts for an AI startup should isolate the following cost categories. Under COGS, you should have inference compute (cloud or depreciation), model serving infrastructure (load balancers, API gateways), data costs directly attributable to customer delivery, and customer support and success costs. Under R&D, you should have training compute (cloud or depreciation attributable to training), research and experimentation compute, ML engineering salaries, data acquisition and labeling for model development, and evaluation and testing infrastructure. Under G&A, you should have general cloud infrastructure (email, productivity tools, non-ML systems) and IT overhead not directly attributable to product delivery.

This level of granularity may feel excessive for a pre-seed startup with $500,000 in annual spend. It is not. Setting up the right chart of accounts from day one costs almost nothing, and retrofitting it at Series A -- when your auditors demand it and your investors expect it -- costs $15,000-30,000 in accounting fees and two to four weeks of distraction. The companies that get this right early have a structural advantage in fundraising because they can answer unit economics questions with precision rather than estimates.

Practical Recommendations for AI Founders

The AI cost structure landscape is evolving rapidly, but the accounting principles are stable enough to build on. Start with a clear separation of training and inference costs in your general ledger from day one. Evaluate your cloud commitments through the ASC 842 lens -- if you have reserved instance commitments over 12 months, they belong on your balance sheet. Track cloud credits as prepaid assets and model the burn rate cliff when they expire. Make the capitalization decision for training runs deliberately, not by default, and document your reasoning. Build your gross margin narrative around inference economics, not blended compute costs, because that is how investors will evaluate your unit economics.
